摘 要

在全球经济增长疲软的大环境下，国内的传统制造业面临着严峻的挑战，本文展开研究的公司主要以生产液晶面板为主，但今年来面板价格一跌再跌。公司已经属于亏损运营状态，为了更好的应对目前的严峻的态势。公司开展了Cost down专案，旨在削减一切生产费用，保持并增加公司的竞争力。

本文展开研究的对象是公司模组制程，将理论运用于实践。运用工业工程理论和生产线平衡理论对模组生产线展开生产线平衡的改善。进而消除产线上存在的浪费，使生产线平衡率得以提升，满足公司的产能要求，这也是对公司推行的Cost down专案的一种响应。

论文首先简述了生产线平衡的定义，以及计算方法和评价标准等相关理论。同时还详细介绍了基础IE的两大研究内容，即作业测定和方法研究。其次，深入现场对模组生产线进行现场的调查和数据的收集，并运用流程分析对生产流程进行分析，运用作业测定与时间研究等方法对数据进行处理。然后根据前期的调查详细分析现况，找出对线平衡造成影响的问题点。最后运用动素分析，ECRS原则，5Why分析手法等相关改善工具对问题点进行逐一改善。最后，对改善的结果进行预期的效果评价，包括平衡率从61.1%提升到89.1%，产能也有相应提升，带来了可期的经济效益。同时还给为公司后续的改善提出了建议。

Abstract

In the global weak economic growthenvironment,the domestic traditional manufacturing industry is facing serious challenges, in this paper,a study of the company based mainly in the production LCD panels .but this year the panel prices kept falling, The company is already an operating loss of status .in order to respond to the current grim

situation ,The company launched a cost down project , aimed at reducing production costs and maintain the competitiveness of products .

Module process based on the company as the research object, apply theory to practice. Use line balancing theory and the industrial engineering theory to improve the balance of the module production line，thereby eliminating the waste present in the production line. and improve production line balancing rate and meet the requirements of the company's production capacity. as well as the corresponding company implement cost down project.

Firstly, paper introduces the concept of line balancing definition, as well as the calculation methods and evaluation indicators and related theory. Also introduced in detail based on two major research content of industrial engineering, namely methods study and work study.Secondly, in-depth field of module production line on-site investigation and data collection, and using the process analysis to the production process were analyzed, and the use of time to study and work measurement. such as industrial engineering methods to deal with data. Then according to the preliminary investigation and detailed analysis was carried out on the present situation, looking for influence line balancing problem. Finally using dynamic element analysis, the principle of ECRS, related improvement tools such as 5 why analysis technique, to improve issue points one by one. Finally, the improved results are expected effect evaluation, including balance rate from 61.1% to 89.1%, also has a corresponding increase, brought the issue of economic benefit. At the same time to the subsequent improvement Suggestions were put forward for the company.

第1章 绪论

1.1 课题研究

进入21世纪，中国制造业的飞速发展举世瞩目。但是，目前中国制造业占全世界制造业的比例仅5%左右。面对严峻的国际竞争形式，国内的制造企业依托科学技术的飞跃发展和良好的国内经济市场环境都在进行产业的转型升级，以此提升在国内外的竞争力。而制造企业竞争强点体现在服务，安全，交货期，品质，成本，绿色等各个方面。企业生产经营的主要目标就是通过高效率的生产管理方式，通过用最少的投入去获得最大的产出，提高投入产出比，尽可能地降低生产中所占用的资源以及企业的运营成本，进而获得最大利润，提升企业在业界的竞争力。

本次课题研究的企业是一家以生产液晶电视面板为主的光电制造企业。企业为了提高生产效率采用流水线生产方式，这种方式降低了作业者的作业难度，保证了各个工站的工时基本能符合本生产线的生产节拍。但是，这种生产方式所带来的弊端是不能忽视的，因为各个工站所用工时不同，可能存在不必要的工站;物料不必要地搬运;工序间出现等待等。这些会造成工时的不必要损失。本企业存在作业负荷不均衡的情况，企业的生产线平衡率为61.1%，远低于同行业的平均水平。因此迅速高效地对生产线进行平衡改善，成为急待解决的专案之一。

工业工程的研究内容之一为线平衡的改善，对于这一内容的方法与研究很多多，但不同企业不同生产线的状况和需求不一样，虽然改善的效果达到最佳是大家所追求的，但各种方法都运用一次显然是不科学的，因此能快速准确的找到合适的方法是取得最佳改善效果急待要解决的难点。
