摘 要

本文运用文献研究法和案例分析法，从财务共享服务中心的应用现状入手，总结出财务共享服务中心的优势，也发现其运营过程中出现的问题。为了解决问题，本文重点研究基于业财融合的财务共享服务中心的特征与构建方法，并结合国美集团的案例分析此模式在企业中的具体构建，对于企业财务管理模式转型升级具有重要的指导意义。

研究结果表明：为了解决业财分离给企业内部工作带来的非协同性，必须基于业财融合对财务管理模式进行优化。基于业财融合的财务共享服务中心要从组织结构、业务流程、信息系统和人才配置四个重点进行构建，实现业务、资金、信息三流合一，此模式在国美集团得到了成功实践，是目前企业财务管理变革的最佳选择。

本文特色在于：对财务共享服务和业财融合进行交叉研究，在深入探讨二者关系的基础上，揭示了基于业财融合的财务共享服务模式特征与构建方法。此外，选择国美集团作为目标案例企业，弥补了此模式应用于零售行业中的案例分析空白，为同行业企业实践提供了一定的经验和借鉴。

Abstract

Base on the literature research method and case analysis method, this thesis starting from the application situation of financial sharing service center, summarizes the advantages of financial sharing service center, and finds out the problems in its operation process. To find the solutions, the thesis focuses on the characteristics and construction methods of financial sharing service center based on the integration of business and finance, and analyzes the specific construction of this mode in Gome group. It has important guiding significance for the transition and promotion of enterprise financial management mode

The results show that, in order to solve the non synergy brought by the separation of business and finance, the financial management model must be optimized based on the integration of industry and finance. The financial sharing service center based on the integration of business and finance should be constructed from four key points, which are organizational structure, business process, information system and talent allocation. It will realize the integration of business, capital and information. This mode has been successfully applied in Gome group. It turns out that the financial sharing service center based on the integration of business and finance is the best choice for the reform of financial management mode at present.

The characteristic of the thesis is cross research on financial sharing service and business finance integration, then reveal the characteristics and construction methods of financial sharing service mode based on industry finance integration on the basis of in-depth investigation on the relationship between them. In addition, select Gome group as the target case company makes up for the blank of case analysis in the retail industry, and provides experience and reference for the enterprises in the same industry.

随着科技革命的领域不断延伸，经济全球化进程不断深化，越来越多的企业进行战略性扩张，实施跨国或跨区域运营，企业集团逐渐成为我国社会主义市场经济体制中的主要市场竞争主体和重要支柱力量。从组织结构看，典型的企业集团表现为核心大型企业与若干外围企业共同组成的多层次企业联合体。在企业集团规模不断扩大的过程中，诸多分、子公司遍布于全国各地甚至全球各地，由此产生了信息传递繁复、组织机构臃肿、管理效率低下等问题，粗放的分散经营管理模式愈发难以适应企业管理需要。基于“大智移云”时代下信息技术飞速发展的背景，以及企业集团建立集约化经营管理模式的需求，企业财务管理方式寻求变革，财务共享服务中心应运而生。

作为一种新兴的财务管理模式，财务共享服务中心将企业分散进行、重复发生的财务工作集中到一个新的业务单元，实施流程化、规范化的处理。财务共享服务中心强化对财务人员的垂直化管控，企业财务部门的运作成本有效降低，工作效率也得到了显著提高，被我国企业集团广泛应用。目前，一些企业在财务共享服务中心的建设中取得显著成效，发挥其优势提高企业效益；但财务的集约化垂直管控也使企业的业务系统与财务系统分离，二者在工作重点、业务流程等方面的不一致，不可避免地给企业管理者的经营决策带来一些阻碍。^[1]

基于此背景，对财务共享服务中心进行优化提升，使其突破业财分离带来的局限，更密切地联系业务和管理需求就显得尤为必要。只有不断推进业财一体化，构建基于业财融合的财务共享服务中心，才能优化企业的财务管理模式和企业运营模式，满足管理者的业务管理和战略决策需求。
