摘 要

本文借助文献资料、案例分析等方法，通过大量的分析、总结与思考，探索项目群管理理论对建筑企业运营的指导作用，应用项目群管理技术对项目群管理在进度方面的计划起到了一定的指导意义。

本论文阐述了项目群定义，追溯了项目管理理论的发展过程，并总结了项目群管理理论的内涵，为下文的项目群管理技术在管理过程的实践奠定了必要的理论基础。基于对项目群管理理论的认识，提出项目群管理技术——关键链技术。本技术不同于传统的关键路径，是基于资源约束理论对建筑项目群进行进度计划优化。在项目群管理过程中重点关注项目群中各子项目优先级排序，关键链确定和缓冲设置，以达到实现更优的项目群进度计划的目的。

本论文的管理技术在项目资源资源配置，按时保质保量完工，保证建筑施工企业的经济利益等方面具有实践意义。

Abstract

In this paper, by means of literature, and case analysis, through extensive summarizing, thinking and analysis, exploring the application of the basic theories on project group management in the operation of construction industry, the results achieved may have some guiding significance for applying project group management technique on schedule controlling.

Referring to the conception of project group, the development of project management and the theories of project group management，this paper provides the essential theoretical basis for project group management technique.On account of the understanding on the theories of project group management,project group management technique——critical chain method come on.Different from the traditional critical path,the construction schedule of project group is optimized in this dissertation using critical chain method which is based on the theory of resource constraint.To ensure the realization of the project group’s schedule management objectives,something is emphasized on the process of the project group management,which includes the rank of each project in the project group,the critical chain of the each project in the project,the settings of project buffer.

The management technology of this paper has practical significance in the allocation of project resources,in the fulfillment of contract with quality and quantity ,in ensuring the economic benefits of construction enterprises.

第1章 绪论

1.1研究背景

在理论研究中，项目管理的定义为一种借助柔性组织管理手段，对项目进行计划，组织，协调，指导与控制等管理手段，以达到对组织目标进行协调优化的系统管理方法。随着社会进步和项目复杂化的加剧，项目管理得以发展，逐步形成体系，被广泛接受，应用于军事，工业和建筑业等各个领域。项目管理凭借其广泛的应用得到了更加充分的发展。起初，项目管理只是企业管理的一种辅助手段，之后随着科学技术发展，信息化程度加深，外部环境变化迅猛，竞争日趋激烈，传统企业由“运作”向“项目”转变。项目管理伴随外部管理环境开始转型，逐步进化为项目群管理模型，众多企业不得不面临着未有效协调多项目内部管理的困境，实施按项目管理的组织管理模式。项目群管理是通过企业战略目标建立一个具有相同的项目作为一套协调管理，从而得到一种1=1gt;2的管理效果的管理模式。

在项目群管理的最终目的中，成本，工期和质量是管理水平衡量的三大指标，如何实现三大目标的协调发展就显得至关重要。管理过程中应当注意，这三个目标并非孤立存在，而是一个项目矛盾又彼此联系的综合体，由此可见，如何实现项目群之间资源的合理配置，是三大目标协同发展，实现既满足企业发展战略又兼顾各项目执行的管理方法是每个企业面对的艰巨问题。
